Logistics optimization and WMS implementation
The challenge
A world leading group of exclusive fashion brands decided to outsource the operation of its North American distribution centre to a top-5 logistics service provider.
Immediately after the handover of the operational responsibility, a project was launched to optimize the distribution centres physical layout and processes and to implement Red Prairie (Blue Yonder) as leading Warehouse Management System.
The Approach
-
LOGIBILITY established a multidisciplinary project team with members of both the fashion group and the service provider. The project was planned in 3 implementation phases following the fashion groups 3 different sales channels (E-commerce, wholesale and retail).
LOGIBILITY managed the project that included: - Analysis and design of the physical warehouse optimization,
- Operational process design,
- Implementation of the physical and operational warehouse solutions
- Red Prairie (Blue Yonder) WMS customization and configuration,
- IT integrations with 4 different ERP systems,
- Coordination of the different test phases
- Training on new processes and WMS
- Wall-to-wall count, inventory take-over, hypercare and operational handover
The Result
LOGIBILITY successfully completed the implementation of the first phase (E-commerce).
For the 2 remaining phases (wholesale and retail), the logistics service provider has made internal project management capacity available, so LOGIBILITY handed over the project to these internal project managers. LOGIBILITY also provided after-care by coaching the new project managers in the first period after handover.
